BigCommerce to Shopify migration - Revenue up by 93% YoY

Venda Ravioli is a family-run Italian grocery store and pasta maker in Rhode Island. They've been making fresh pasta and ravioli by hand for decades and the shop has grown into a proper Italian market, with a deli counter, prepared foods, imported goods, gift baskets and a busy catering side. Alongside the store they ship fresh and frozen pasta to customers all over the US, and the holidays are by far their biggest trading period.

Two quite different groups. Locally, it's regulars who come in for fresh pasta, deli and prepared food, and who want to order online for in-store pickup or same-day local delivery, plus customers booking catering for parties and events. Nationally, it's home cooks and gift buyers across the US ordering fresh and frozen pasta, gift baskets and imported Italian products to be shipped, which spikes heavily around the holidays.

The Challenge

Get the whole business onto one platform. Venda were running BigCommerce for nationwide shipping and Cart24 separately for in-store and grocery ordering, so the two halves of the business never really met. The goal was a single Shopify store where someone can ship a case of ravioli across the country, order sandwiches for pickup, book catering for an event or arrange local delivery, without it feeling like three different websites. On top of that the store had to be something the team could run day to day themselves, and it had to hold up through the holiday rush.

The setup was split across two platforms, so products, orders and customers lived in different places and the team spent a lot of time keeping both in line by hand. The product data itself was messy after years on BigCommerce, with weights and shipping dimensions missing on a lot of items, which made shipping quotes for perishables unreliable. Fulfilment was the harder problem: fresh and frozen items can only travel on certain days of the week, catering needs lead time, and pickup and delivery slots depend on the store's own opening hours, and none of that was properly handled at checkout. The storefront was also dated, and a large catalogue of grocery, catering and shipping products was difficult to browse on a phone.

Solution

We moved Venda Ravioli from a fragmented setup using BigCommerce and Cart24 to Shopify - combining online, grocery and catering to offer customers in-store pickup, local delivery and shipping on the same site.

We redesigned the site and simplified fulfilment while supporting more complex ordering flows.

  • Migrated the full catalogue, customers and order history off BigCommerce and Cart24 into one Shopify store, using Matrixify for the heavy lifting and cleaning up the product data on the way through.

  • Rebuilt the catalogue around how the business actually works, splitting grocery, catering and nationwide shipping into their own collections, with metafields and metaobjects driving sub-categories, allergen info and heating instructions.

  • Built three ordering flows into one site - nationwide shipping, local delivery and in-store pickup - using Zapiet for date and time selection so customers only ever see slots the store can genuinely fulfil.

  • Configured ShipperHQ with proper dimensions and shipping groups so perishable orders quote accurately and only go out on the days they can safely travel.

  • Brought catering online with size-based options and lead times, so trays and platters can be ordered through the site rather than over the phone.

  • Custom theme work across the storefront - a cleaner design, navigation that copes with a very large and varied catalogue, and a much simpler experience on mobile.

  • Automatic order tagging by fulfilment type, so the team can filter shipping, pickup and delivery orders in the admin and work through each queue separately.

  • Wrote a full handover manual with video walkthroughs and trained the team on running the store day to day, from adding products to fulfilling each order type.

Result

Online revenue grew 93% year on year, with orders up 66% across the holiday period, which is the store's busiest stretch by a distance. The growth came from conversion rather than extra traffic. Roughly the same number of people were arriving, but far more of them could now order the way they actually wanted to, whether that was shipping a case of lobster ravioli across the country or picking up sandwiches on the way home.

Just as important, the business now runs on one platform. Grocery, catering and nationwide shipping all sit in the same admin, the team works through every order type from a single list, and there's no longer a second system to pay for and keep in sync.
