It anchors the quote

Vendors price based on what they understand the scope to be. Missing information produces padded quotes (the vendor absorbs unknown risk through markup) or undercut quotes (the vendor will discover the missing scope mid-project and charge for change orders). Either way, you pay more than you should. A clear brief produces honest pricing.

It sets success criteria upfront

Engagements without success criteria end in disputes about whether the work succeeded. The brief is where you define what success looks like — before vendors quote, before contracts sign, before work starts. Vendors who push back on success criteria during briefing are signaling that the success criteria will be contested.

It surfaces fit problems before they cost money

Some vendors respond to a clear brief by saying "this is outside our wheelhouse" or "we are not the right fit." That response saves you weeks of misaligned conversations and is a sign of vendor honesty. Vague briefs let bad-fit vendors stay in the pipeline because they cannot self-disqualify.

It creates a contract foundation

The brief becomes the basis for the SOW (statement of work) and contract. What you wrote here is what the contract enforces. Brief carefully; the words travel.

The seven elements of a good Shopify brief

A useful Shopify brief covers these seven elements. Each does specific work; omitting any of them creates vendor confusion that surfaces later as scope disputes or misaligned quotes.

1. Store context

The basics every vendor needs to calibrate scope:

  • Store URL.
  • Category and product type.
  • Approximate annual revenue or revenue range.
  • Monthly traffic and session volume (rough is fine).
  • Shopify plan tier (Basic, Shopify, Advanced, Plus).
  • Theme you are using (free Shopify, premium, custom).

  • Key integrations (ERP, accounting, fulfillment, CRM if relevant).
  • Team and internal capacity for managing the engagement.

This context lets vendors filter themselves and calibrate appropriate scope. A vendor who specializes in Plus migrations needs to know you are on Plus; a vendor who works with luxury brands needs to know your category and brand stage.

2. The specific symptom

What you have noticed, in concrete terms with numbers where possible:

  • Concrete observations: "Mobile PageSpeed is 35," "email is 8% of revenue," "cart abandonment is 78%," "we cannot launch in Germany because tax is not configured."
  • Time frame: when did you notice this? Has it gotten worse?
  • Scope: which pages, which segments, which devices, which markets?
  • Comparison: what did the metric look like before, and what would good look like?

Specifics here are worth their weight in vendor accuracy. Vague descriptions ("store is slow," "email is not working") produce vague quotes.

3. What you have already tried

List previous attempts to address this:

  • Tools you have used (PageSpeed Insights, Hotjar, Google Search Console, etc.).
  • Prior vendors you have hired and what they delivered.
  • Internal attempts and what happened.
  • What worked, what did not, and your hypotheses about why.

This signals diagnostic depth to good vendors (they know you are not asking them to solve a problem from zero) and prevents them from recommending things you have already tried.

4. What you suspect the root cause is

Even if you are not sure, articulate your current hypothesis:

  • What you think the problem is.
  • Why you think that.
  • What would change your mind.

Vendors who agree with your hypothesis without probing may be selling. Vendors who ask probing questions, sometimes disagree, and present alternative diagnoses are doing the diagnostic work that distinguishes good engagements.

5. Desired outcome with success criteria

The specific outcome you want and how you will measure it:

  • Concrete success criteria: "Mobile PageSpeed above 60 on PDP," "email revenue at 25% of total within 6 months," "launch in Germany with localized tax and content within 90 days."
  • Time frame for the outcome.
  • How you will measure (which analytics, which reports, which tools).
  • What you would consider partial success vs full success vs failure.

Outcomes — not activities — are what good engagements deliver. Briefs that ask for activities ("build me 5 flows") without tying to outcomes ("get email to 25% of revenue") produce engagements that complete the activities without producing the outcomes.

6. Constraints

What is and is not on the table:

  • Budget range (more on this below).
  • Timeline and any hard deadlines.
  • Must-haves (non-negotiable scope).
  • Nice-to-haves (good if budget allows).
  • Off-limits (things vendor cannot do, change, or recommend).
  • Compliance, regulatory, or security requirements.
  • Internal politics or organizational constraints that affect the work.

Honest constraints prevent wasted conversations. A vendor who cannot meet your timeline or work within your budget should know that early.

7. Team and decision process

How the engagement will be managed and decided:

  • Who internally will manage the vendor relationship.
  • Who has decision authority.
  • Decision timeline (when will you choose).
  • Decision criteria (what matters most in selection).
  • How many vendors you are evaluating.
  • What internal resources will be available to the vendor (developer access, designer review, content team support, etc.).

Vendors invest more in opportunities with clear paths to decision. Vague decision processes signal an opportunity that may not close, and good vendors deprioritize those.

Example: weak brief vs strong brief

Same merchant, same hiring goal, very different briefs.

Weak brief

"Hi, we need help with our Shopify store. It is not converting well and we want to improve it. We are a fashion brand and have been operating for a few years. We want a quote and to understand what you would do. Looking forward to hearing from you."

What is missing: revenue tier, traffic, theme, current conversion rate, what they have tried, suspected root cause, success criteria, budget, timeline, decision process. A vendor cannot meaningfully respond to this. The response will be a generic deck and a guessed quote.

Strong brief

"Hi, we run a contemporary womenswear DTC brand on Shopify Plus. About $4M annual revenue, ~150K monthly sessions, 60% mobile. We use Dawn-forked custom theme, Klaviyo, Yotpo Reviews, Recharge Subscriptions, NetSuite for ERP.

The problem: our overall conversion rate is 1.6% (down from 2.2% twelve months ago). Mobile conversion is 1.1%, desktop is 2.8%. Mobile PageSpeed is 42 on PDPs. We added 8 apps in the last year and suspect app bloat is part of it, but we are not sure that is the whole problem.

  • Provides a specific symptom and time pattern (conversion dropped from 2.2% to 1.6% over 12 months) that allows for real diagnosis.
  • Surfaces what was tried, signaling diagnostic depth and preventing duplicate recommendations.
  • Presents a hypothesis (app bloat) but acknowledges uncertainty, inviting the vendor to probe.
  • Sets concrete success criteria (mobile conversion above 2% in 90 days) tied to a measurement.
  • Names a budget range, a timeline, a decision-maker, and internal resources.
  • Asks specific questions, which lets the vendor demonstrate their diagnostic approach in the response itself.

The strong brief produces meaningfully better vendor responses, faster filtering, and more accurate pricing. It takes 20-30 extra minutes to write and saves weeks of bad-fit conversations.

How to handle the budget question

The budget question is where most briefs go wrong. Two common patterns both produce bad outcomes.

The withholding pattern

Some buyers refuse to share budget, hoping vendors will quote lower than they would have. In practice this rarely works:

  • Vendors price based on perceived scope and pad heavily for unknown risk when budget is hidden.
  • Vendors who do not need the work disqualify silently rather than guessing what budget might fit.
  • The conversation becomes a back-and-forth of vague positioning that wastes time on both sides.
  • You learn nothing about how the vendor would scope the work given real constraints — only their default pricing.

Withholding budget makes sense in a few narrow cases (large enterprise procurement, regulated bidding, situations where vendor relationship norms expect it). For most Shopify hiring, it does not help.

The anchoring pattern

Some buyers share a specific low number hoping vendors will hit it ("we have $5,000 for this"). Two problems:

  • If the work genuinely costs more, vendors either decline or cut corners to fit. Neither is good.

The range serves several purposes:

  • Self-filters vendors whose minimums are above the range or whose typical scope is below it.
  • Lets vendors propose work that fits the range, including alternative scopes (less scope at the low end, fuller scope at the upper end).
  • Signals that you understand pricing has a range and are not anchoring rigidly.
  • Creates honest negotiation space — both sides know the constraints.

If you genuinely do not know what the work costs

Sometimes you have not budgeted because you do not know what the work should cost. In that case:

  • "What is your hourly rate?" as the first budget question. Hourly rate alone tells you nothing about project cost.

  • Negotiating budget by demanding lower without scope adjustment. Vendors who cut price without cutting scope cut quality instead.

Briefing for different engagement types

Different engagement types need different brief emphasis.

Project work (one-time deliverable)

Emphasize: specific deliverables, success criteria, timeline, handoff expectations. Vendors quoting projects need to scope the work precisely; specifics help them quote accurately.

Example areas: theme customization, flow build, audit, migration, custom feature build, App Store app build.

Brief weight: heavy on element 5 (desired outcome with success criteria) and element 6 (constraints, especially timeline).

Retainer engagement (ongoing relationship)

Emphasize: cadence of work, types of work expected each month, success metrics over time, what you need from the vendor on an ongoing basis. Retainers benefit from clear expectations about ongoing work rather than specific deliverables.

Example areas: ongoing development, email marketing operations, SEO programs, maintenance retainers, CRO programs.

Brief weight: heavy on element 5 (desired ongoing outcomes) and element 7 (team and decision process — how you will work together over time).

Audit or diagnostic (one-time advisory)

Emphasize: what you want diagnosed, what decisions the audit will inform, what scope of recommendations you want. Audits produce documents, not implementations — the brief should clarify what document you want.

Example areas: speed audit, conversion audit, SEO audit, app stack audit, security audit, technical due diligence.

Brief weight: heavy on element 4 (suspected root cause) and element 5 (desired outcome: what decisions will the audit inform).

Strategic consulting (advisory)

Emphasize: the decisions you are trying to make, the alternatives you are considering, what success looks like for the consulting engagement. Strategic consulting is about decisions, not deliverables.

Example areas: fractional CMO/CTO, vendor evaluation, technology strategy, channel strategy, migration evaluation, build vs buy decisions.

Brief weight: heavy on element 2 (current situation) and element 7 (decision process).

Custom development (build something new)

Emphasize: the business problem (not just the technical solution), specifications you have already considered, integration points, constraints. Custom development briefs that name a solution without describing the problem produce vendors locked into the named solution rather than considering alternatives.

Example areas: custom apps, custom Liquid features, custom integrations, Plus Functions, Checkout Extensibility.

Brief weight: heavy on element 2 (specific symptom), element 4 (suspected root cause), element 6 (constraints including technical constraints).

Migration

Emphasize: source platform details, customization on source, integrations, subscription customers if any, B2B if any, SEO situation, timeline constraints. Migration scope depends heavily on source platform context.

Brief weight: heavy on element 1 (store context, including source platform), element 2 (current state), and element 6 (constraints, especially timeline and what cannot break).

Common briefing mistakes

  • Naming a solution before describing the problem. "We need a custom app for X" locks vendors into the named solution. Better: "We have a business problem with X; we are considering a custom app but open to alternatives." The reframing lets vendors recommend configuration, an existing app, or a Function if those would solve the problem cheaper.
  • Withholding context that the vendor needs to scope. Vendors cannot quote what they do not understand. Revenue tier, traffic, custom code, integrations, internal capacity — all affect scope. Withholding any of these produces inaccurate quotes that turn into change orders later.
  • Skipping the desired outcome. Briefs that describe activities ("build 5 flows") without outcomes ("email revenue to 25%") produce engagements that complete activities without producing outcomes. Both sides feel like the work was done but nothing changed.
  • Vague success criteria. "Improve our store" is not a success criterion. "Mobile conversion above 2% within 90 days" is. Specific criteria let both sides know whether the work succeeded.
  • Anchoring on the wrong budget. "We want this for $500" on work that legitimately costs $5,000 either disqualifies real vendors or attracts cheap ones who will not deliver. Research realistic pricing before stating budget.
  • Multiple decision-makers without clear authority. "The team will decide" signals vendors that the decision will be slow and consensus-dependent. Vendors deprioritize these. Name a decision-maker and a process.
  • Vague timeline. "Soon" or "as soon as possible" tells vendors nothing. Real timeline (with reasons: launch date, seasonal pressure, internal milestone) lets vendors propose realistic schedules.
  • Listing every possible nice-to-have as a requirement. Padded scope ($30K of nice-to-haves on a $10K must-have) produces quotes that fit the padded scope, not the real need. Separate must-have from nice-to-have clearly.
  • Treating the brief as a one-shot. The brief evolves through conversation. Initial brief sets context; vendor responses surface questions; refined brief reflects new understanding. Static brief that does not update through conversation misses information.
  • Hiding the competitive process. Vendors usually know they are being compared. Pretending otherwise feels manipulative without producing better outcomes. State the process honestly: "We are evaluating 3-4 vendors and will decide within X weeks."
  • Sending the same generic brief to ten vendors. Mass briefing produces mass responses (template decks, copy-paste pricing). Better to send a more specific brief to 3-4 well-researched candidates who fit your needs.
  • Not adapting brief tone to vendor type. Solo freelancer and Plus enterprise agency are not briefed identically. A casual one-paragraph brief works for some freelancers and looks unserious to enterprise agencies. Match the brief depth to the engagement scale.
  • Burying the lede. The most important thing should be in the first sentence. Vendors skim. If the most important thing is "we are on Plus and need Functions expertise," do not bury that in paragraph four.

Briefing multiple vendors fairly

If you are comparing vendors, you need to brief them consistently — both for ethical reasons and to get comparable responses.

The same brief to all candidates

Use the same brief, including the same level of detail, the same constraints, the same questions, and the same context. Vendors comparing notes (it happens, especially in tight specialist markets) should find that you gave them the same information.

This does not mean you cannot tailor for vendor type. Adjusting tone (less formal for solo freelancers, more formal for enterprise agencies) is fine. Withholding information from some vendors to favor others is not.

The same questions in the brief

Include 2-4 specific questions at the end of the brief. The same questions across all candidates lets you compare apples to apples in their responses.

Good questions for the brief:

  • "What would your initial diagnostic approach be?"
  • "Based on the context, what is your best guess at root cause — even before deeper investigation?"
  • "What does a project at our scope typically cost in your range?"
  • "What are the biggest risks you see in this engagement?"
  • "Can you point to comparable work you have done?"
  • "What would you need from us to do this well?"

Vendors who answer these specifically and thoughtfully are doing the work. Vendors who deflect to a sales call or send a generic deck are not.

The same timeline

Give all candidates the same response window. Different timelines for different vendors signal favoritism or disorganization. Standard ranges: a few days for solo freelancers, 1-2 weeks for agencies.

Same evaluation criteria

Decide before you send the brief what you are evaluating on. Common criteria: portfolio fit, response quality, pricing fit, communication style, references, specific Plus or category expertise. Apply the same criteria consistently to all responses.

Honest disclosure of the process

Vendors invest more in opportunities with clear paths to decision. State the process: how many vendors, what the decision timeline is, when they should expect next steps. Vendors deprioritize processes that feel like fishing expeditions.

What to share after the decision

When you decline a vendor, brief feedback helps them and the market. "We chose another vendor because of stronger Plus-specific case studies" takes 30 seconds to write and is worth its weight in vendor relationship goodwill. Vendors who get specific decline reasons remember the buyer and will engage seriously next time.

What to evaluate in the first response

The first response to your brief tells you more about a vendor than the rest of the sales process combined. Specifically look for these signals.

Good signs in the first response

  • They reference your specific brief. Quoting back specific details from what you wrote signals they actually read it. Vendors who reply with generic positioning have not done the work.
  • They probe your stated root cause. Diagnostic vendors push back gently on your hypothesis or ask clarifying questions. Vendors who agree with everything you said are either selling or have not engaged.
  • They name what they would NOT do. "We would not recommend X yet because Y" signals diagnostic discipline. Vendors who recommend everything you mentioned are scope-padding.
  • They give a price range, not a flat quote. Honest vendors quote ranges because Shopify work has genuine scope uncertainty. Vendors who quote flat numbers without an audit are guessing.
  • They identify risks or unknowns. "The biggest risk we see is X; we would want to investigate that in a discovery phase" signals diagnostic care.
  • They suggest a structured next step. "If this is interesting, the next step is a 30-minute call to walk through specifics, after which we could send a discovery proposal" shows a real process.
  • They self-disqualify when they should. "This is outside our wheelhouse, you would be better served by X type of specialist" is a sign of vendor integrity.

Bad signs in the first response

  • No reference to past similar work. Vendors who do not point to relevant case studies in their first response are signaling weak portfolio in your category.
  • Marketing tone vs consulting tone. Heavy marketing language ("transform your business," "unlock growth," "revolutionary approach") signals selling over substance.
  • Disregards your stated budget. If you stated a $20K budget range and the vendor responds with a $100K proposal without acknowledging the gap, they are not engaging your constraints. Vendors who genuinely do not fit your budget should say so explicitly.
  • Slow or vague response. A vendor who takes 2 weeks to respond to a clear brief is signaling their priority of your account. Slow first response often correlates with slow delivery response.
